Twelve points and 48 checks covering the path from discovery to revenue. Work through it honestly and you will know which part of the path needs inspection, without needing to talk to anyone.
Each of the twelve points has four checks. Tick the ones that are honestly true today, not the ones that are true in principle or that someone intends to set up. Score one point per check, for a maximum of 48.
Work through it in order. The points follow the customer path, and a failure early in the chain hides everything after it — if nobody finds you, you cannot tell whether your website converts. Treat the first point where you score one or zero as a candidate constraint, then verify it against your analytics, inbox, and customer records.
Pay particular attention to points six and nine. They are easy to judge by feel and much more useful when checked against timestamps and closed-customer records.

If every sales call starts with the same explanation, the page is not doing its job.
Is there a next step for someone who is interested but not ready to talk?
A single "book a call" button can leave earlier-stage buyers without a useful next step.
Does every enquiry get recorded in one place, whatever channel it came from?
If you find leads by searching your inbox, nothing downstream can be measured.
Is a lead assessed before a person spends time on it?
Unqualified discovery calls are a recurring cost that better intake can often prevent.
Do you know your median time to first human response, measured rather than guessed?
Recollection is not a response-time measure. Use message and CRM timestamps.
Can someone book time with you outside business hours, on a phone?
Phone-only booking creates avoidable friction for people comparing options outside business hours.
Does the CRM hold a picture accurate enough that the team uses it?
A CRM often fails when maintaining it takes more effort than the view gives back.
Does follow-up happen without anyone remembering to do it?
Some deals labelled "lost" are simply missing a recorded decision and next action.
Can you name the channel that produced last quarter’s revenue, with a number?
If the answer contains "I think" or "probably", every budget decision is a guess.
Do past customers hear from you on a schedule rather than by accident?
Reactivation can use an existing relationship, but it still needs a deliberate and consent-aware process.
Is repeated work removed from human hands, and can AI search understand you?
Automating a broken process makes the wrong thing happen faster, with fewer people watching.
Scoring
The operating path looks well covered. Investigate demand, pricing, and the offer next.
One or two areas need attention. Test those before assuming more traffic is the answer.
Several areas are disconnected. Join the path before expecting an isolated fix to carry the whole result.
Important parts of the path are informal or missing. Map the handoffs before adding tools.
These score bands are an Ariadne diagnostic heuristic, not an industry benchmark. The location of the missing checks matters more than the total: an early constraint can hide the performance of everything after it.
A low score is not a verdict on the business. A path that grew through referrals and founder effort may have accumulated rather than been deliberately designed. That pattern is explained here
